I've been managing facilities procurement for a mid-size company since 2019. Roughly 70-80 purchase orders a year across HVAC, plumbing, and general building services. And after six years of this, I'll say something that might annoy a few people: if you're picking your HVAC vendor purely on the lowest per-unit price, you're probably costing your company more money, not saving it.

I know that sounds like something a salesperson would say. But I've got the invoice history to back it up—and honestly, I wish someone had told me this earlier.

When we needed to replace three aging split systems in our satellite office back in 2022, I went with the cheapest quote. It was a brand I'd never heard of—maybe 30% less than the next option. My operations director was happy. Finance was happy. I felt like I'd done my job. Eighteen months later, two of those units were already showing performance issues, and the third needed a compressor replacement that ate up every dollar we'd "saved."

That was the moment I stopped treating procurement as a math problem.

Argument 1: The Hidden Line Items Nobody Quotes You

Here's what I've learned about HVAC procurement—and this applies whether you're buying a Gree mini-split for a server room or a full chiller for a warehouse.

Most buyers focus on the equipment price and completely miss the costs that show up six months later. I'm talking about:

  • Installation complexity adjustments. That cheap unit might need extra electrical work, a different mounting bracket, or refrigerant line modifications. Nobody quotes you that upfront.
  • Parts availability. If the manufacturer doesn't have a local distribution network, a $15 part becomes a $200 emergency order plus three days of downtime.
  • Service technician familiarity. If your regular HVAC contractor has never worked on that brand, they're learning on your dime. And they'll charge you for it.
  • Energy efficiency reality. A unit rated at a certain SEER in a lab doesn't perform the same in a 95°F warehouse with poor insulation. Inverter technology matters here—it's not just marketing.

From the outside, it looks like you're comparing apples to apples. The reality is you're comparing a fully loaded cost structure to a stripped-down one. And the stripped-down one always looks cheaper on paper.

Argument 2: When Cheap Becomes Expensive—A Real Example

Let me give you a specific case. We manage a commercial property in a region where summer temperatures regularly hit 110°F. Two years ago, we needed to replace a rooftop unit. The cheapest option was about $1,800 less than the mid-range alternative.

We went cheap.

That unit ran fine for the first summer. Then the second summer, we noticed it couldn't keep up during peak afternoon hours. The compressor was cycling constantly. We brought in a technician—$350 just for the diagnostic. Turns out the unit was undersized for the actual load (the spec sheet said it was fine, but real-world conditions told a different story). Argument 3: What Value-Based Procurement Actually Looks Like

I'm not saying you should always buy the most expensive option. That's just as lazy as always buying the cheapest one. What I am saying is that the evaluation criteria need to shift.

Here's what I look at now, in order:

  1. Total cost of ownership over 5 years. Equipment price + installation + estimated maintenance + energy cost + expected lifespan. If a vendor can't help you estimate this, that's a red flag.
  2. Service network. Can I get a technician on-site within 24 hours? Is there a local parts depot? This matters more than the spec sheet.
  3. Brand reputation for reliability. I've had good experiences with established manufacturers—not because they're perfect, but because their failure modes are documented and predictable.
  4. Warranty terms. A 5-year compressor warranty means nothing if the labor to replace it costs more than the part.

And another thing—this applies beyond HVAC. We recently did a hot water heater replacement in one of our break rooms. Same logic. The cheapest tankless unit would have required electrical upgrades that wiped out the savings. We went with a mid-range option that was actually a no-brainer once we looked at total installed cost.

Even something as simple as an electric leaf blower for grounds maintenance—same principle. The $79 model lasted one season. The $149 model is on year three. Which one was cheaper?

"But What About Budget Constraints?"

I know what some of you are thinking: "That's great in theory, but my budget is what it is. I can't spend 30% more on a unit just because it might last longer."

Fair point. I've been there. But here's the thing—I've found that the conversation with finance changes when you frame it as risk mitigation rather than quality improvement. Instead of saying "this one is better," say "this one has a documented 8% failure rate in year one, versus 22% for the alternative." That's a different conversation. That's a business case.

Also, consider this: the cost of downtime is almost always higher than the cost of the equipment. If your server room AC fails in July, you're not just buying a new unit—you're potentially losing business continuity. That's a risk you can price.

Honestly, I'm not sure why more procurement teams don't do this analysis upfront. My best guess is it feels like extra work, and the savings look good on this quarter's report. But the costs show up eventually—just on someone else's budget.

The Maintenance Angle Nobody Considers at Purchase Time

One more thing that I wish I'd understood earlier: maintenance accessibility is a procurement criterion, not an afterthought.

Case in point—how to clean AC evaporator coils inside house or office. If your unit is installed in a location where the coils are difficult to access, that routine maintenance either doesn't happen or costs three times as much. I've seen units where you have to partially disassemble the housing just to reach the evaporator coil. That's a design flaw that costs you money every single quarter.

When you're evaluating equipment, ask the installer: "Can I access the evaporator coil without specialized tools?" If the answer is vague, that's a warning sign.

So Here's My Position

Value-based procurement isn't about spending more. It's about measuring the right things. The lowest quote is a starting point, not a decision. And if you're only looking at that number, you're not saving money—you're just delaying the cost until it's more inconvenient and more expensive.

I've been burned by this. I've watched colleagues get burned by it. And I've slowly rebuilt our procurement process around total cost of ownership rather than sticker price. It's more work upfront. It's harder to explain to people who just want to see the lowest number.

But it's the right way to do it. And after six years of managing these budgets, that's not just my opinion—it's what the invoices show.
